Identify and Define the Problem

Jumping straight into solutions before you’re clear on the scope and causes can waste valuable time and lead you down the wrong road. Tools such as a problem tree analysis can help you identify the causes and effects of a central issue.4 

Start with a statement that describes the overarching problem you want to solve. This first step will help you figure out which stakeholders to bring on board. Relevant stakeholders may include your team members, end users, members of your target audience or some other group affected by the problem.4

As you work with stakeholders, write down all of the causes of your problem, adding them to your problem tree analysis as you go. Group similar causes together to help you see prevailing themes. Brainstorming can help you generate a lot of ideas quickly and be a surprisingly helpful tool for business problem solving. If you approach brainstorming with creative thinking you might find some effective problem-solving techniques. Creative problem solving includes things like mind-mapping, role playing and other means of creative thinking.

Consider methods such as Crazy 8 or Reverse Brainstorming. In Crazy 8, you first let everyone brainstorm individually. Then, you divide into teams and each team has eight minutes to share their ideas and create a rudimentary presentation. In Reverse Brainstorming, you think of things that would make the problem worse or would cause the problem. This method will encourage creative thinking and help you work toward solutions when you’re stuck otherwise.5

Even with the predictive power of machine learning, it’s hard to know which solutions will be the most effective. Casting “little bets” can help with evaluating which ideas you should act on. Instead of putting all of your resources into one big bet, you spend some time developing little ideas to try them out. These low-risk investments can help you discover winning ideas.6

Experimentation and Testing

Once you have as many ideas as you can think of, you'll want to narrow down your possible solutions. Choose between five and ten experiments to test out in a more systematic approach. Flesh out each solution so that you end up with a testable idea. Clearly describe what the solution is, who it's for, why and how it's used, and how it solves the problem. Find a group to test your solution on. This can be a focus group, existing customers, an internal team, or any other group you think would benefit from your solution.7

Solicit feedback from your test group about each of the solutions. Use this feedback to choose one that seems most viable and refine it further. At this point, test out your solution on a larger group or another set of stakeholders so you can gather more data before you make a significant investment.7

Gathering and Analyzing Information

After you’ve completed experiments on your ideas, you'll need to analyze the results to see if you have any truly innovative solutions. Collecting data from your experiments can give you the insight you need to make informed decisions. You can use many different methods to collect and analyze data from your experiments.

Gather data that directly relates to the problem you're trying to solve. This could be qualitative data, such as how many products you sold using your new approach. You can also evaluate quantitative data, such as customer sentiment about your new branding campaign. Analyze the data using the appropriate data analysis techniques so you can find solutions: interpret the information, draw conclusions and present the information to stakeholders.8

Refining and Scaling Solutions

Based on the results of your initial testing, you’ll refine and scale your solutions. Don’t expect perfect results from your first experiment. The process is iterative, and it may take multiple attempts to reach an effective, scalable solution. This feedback loop will increase your chances of success by allowing you to evolve your solutions based on user and stakeholder opinions. You can make smaller, incremental adjustments that will minimize your risk exposure before investing in a major rollout.9

Using these refinement cycles, you can optimize your processes and make the most of your resources. Implementing feedback from your customers lets you verify each step in the process. You don’t need to be able to predict the future–you just have to stay agile and respond to your stakeholders.10
